The Real Cost of Sourcing Decisions in 2026
I built this comparison tool because I got tired of doing the same math over and over: "If I source from Vietnam instead of China, how much do I actually save?" The answer is always more complex than just comparing tariff percentages, because product costs, shipping rates, minimum order quantities, and lead times all vary by country.
The tariff comparison is the starting point, not the full picture. Vietnam might save you 25% in tariffs, but if the FOB price is 15% higher and the shipping is $0.50 more per unit, your actual savings might only be 8-10%. Still significant at scale — but not the 25% you might expect from looking at tariff rates alone.
When to Switch vs. When to Stay
Based on my experience, switching from China makes clear financial sense when the tariff savings exceed the cost premium by at least 10%. If Vietnam is 5% more expensive but saves you 25% in tariffs, that's a clear win. If it's 20% more expensive and saves you 25% in tariffs, the math is much tighter and you need to factor in quality, reliability, and switching costs.
The "China Plus One" strategy — maintaining your Chinese supplier while developing an alternative — is the lowest-risk approach. You're not betting everything on a new supplier relationship. You're building optionality. And in a tariff environment that changes every few months, optionality is extremely valuable.
